Conveyor Automation: Retrofitting an Existing Line

Retrofit, Don't Always Replace

Not every automation upgrade needs to start with a teardown. A lot of conveyor lines running today were installed as simple, stand-alone mechanical systems — a motor, a switch, and not much else — and can be brought under proper PLC control without replacing the conveyor itself. The mechanical structure is often the least of your problems; it's the control layer that's usually missing.

Start With an Honest Condition Assessment

Before specifying any new controls, it's worth assessing what's actually there:

  • Motor and gearbox condition — undersized or worn drive components will limit what automation can achieve regardless of how good the control logic is
  • Existing wiring and starter panels — often original to the installation and due for replacement anyway
  • Mechanical wear on rollers, belts, or chains that automation won't fix on its own

Skipping this step is the most common reason retrofits underperform — new controls layered onto tired mechanical components rarely deliver the reliability gains the project was meant to achieve.

What the Control Retrofit Usually Involves

Once the mechanical side is confirmed sound, a typical retrofit adds:

  • VFDs for speed control where the conveyor previously ran at one fixed speed
  • Sensors for jam detection, product counting, and zone control
  • PLC integration to bring previously stand-alone conveyors into the same control and monitoring system as the rest of the line
  • Safety interlocking — e-stops, guarding, and light curtains that a manual line often never needed but an automated one does

Safety Requirements Change When You Automate

This last point catches people off guard. A conveyor that ran safely for years under manual operation can introduce new hazards once it starts and stops automatically, or runs unattended. Interlocking and guarding requirements that weren't necessary before often become mandatory once automation is added — this needs to be scoped as part of the retrofit, not discovered afterward.

Cutting Over Without Stopping Production

The other real constraint on most retrofits is that the line can't go down for weeks. A phased cutover — automating one zone or one conveyor section at a time while the rest of the line keeps running — is usually the practical answer, even though a single weekend cutover looks simpler on paper. It costs more coordination but far less production risk.

Getting the Sequencing Right

The retrofits that go smoothly are the ones where the mechanical assessment, control design, safety review, and cutover plan are scoped together up front, rather than solved one at a time as problems appear.
